The Partner needs to be more knowledgeable about the product. There were several occasions when I and others seem to be more knowledgeable based on testing or our own research. Also, the Partner should be more focused on setting the customer up for success and use of the product after go-live. There was a heavy focus on executing the implementation plan and little about using the product in a real business case scenarios.

Reporting can become an afterthought as other configuration and testing needs to occur first, but it can be time consuming to analyze reporting needs and create custom reports to meet needs.
Consultant resources may turnover during the project and this can be disruptive if there is no overlap in the handoff to the replacement consultant.

I would not have phase 2 and 3 lined up in parallel with phase 1. I think it’s important to fully focus on phase 1 to get the foundation correctly. Also, with the team being virtual, I think it’s important to have cross functional team meetings before the foundation sessions.

There is a constant/continuous need to collaborate between several workstreams, which are typically organized around Workday modules. We could have done a better job with this between the Payroll, Basic Comp, Absence, and Benefits teams.

The Cross Country Consulting team as an implementation partner were EXCELLENT – mostly and especially due to their leader Harrison Hilliard. While there was a bit of staff upheaval in the integrations workstream upfront, we ultimately found we didn’t need the level of integration we first thought we may and this turned out to be less of a concern than first expected. The CCC consultant on the talent optimization side was very helpful, but had a difficult time with our team on that workstream — our team there was pretty needy and had a hard time taking the baton and running with it – not the CCC consultants issue necessarily, but a little “tougher love” in that area may have helped them transition better. I would recommend CCC as they make every effort to be a partner and help you achieve success rather than just basically implementing software.

Greg and CrossCountry were great. They were very understanding of our needs and were very instrumental in getting our 2 phased implementation completed on-time and under budget. The only lessons learned would be internally. Always make sure that you have all of Leadership’s buy-in before implementing an ERP system. Some resistance from internal resources can derail an entire effort. CC has definitely dealt with this in the past and was very patient, professional and understanding to this behavior.

Integrations with Workday are far trickier than we would have imagined. I would have someone in house who knew that world better, as well as a very advanced partner. We were warned they would be laborious, but I don’t think we prepared for every setback we encountered.

Be prepared to have a good production support plan in place. If you don’t plan to hire internally, be sure to have a post production support contract signed before you go live so that the transition from implementation to cutover, to stabilization is smooth.

One that can deal with the ambiguity of a team that was made up of different verticals to ensure everyone is accountable for dates/ownership/etc. This should fall on the organization at the end of the day to do most of the heavy lift, but some strategic direction around who should be accountable for what would have been helpful in our specific implementation. We really struggled with project task tracking. We had a dedicated project manager internally and with CCC but things still got lost in the shuffle. We had expected a bit more organization and directedness from CCC both around system design and project organization.

Jones believes that starting “with the end in mind” is essential. Clients need to evaluate how their organization will need to change after the technology implementation is live. Opportunities to redefine operating models, gain efficiencies, create more clarity, and reduce manual or duplicative administrative work should be considered to achieve real-time results.
Jones says that data is a huge success factor in all their projects. Access to insights and analytics is what clients need to make real-time and sometimes tough decisions about their business and people. Coming to the table with key performance indicators (KPIs) will help ensure that clients have the right technical configuration and organizational data to support measuring the metrics that matter in the end. Change management is one of the first things that clients take out of their budget when going through scoping and contracting. However, Jones stresses that change management is crucial to making the Workday investment come to life.
